Where this work comes from

This approach developed over time through work with teams across different organizations.

Early in that work, it became clear that:

  • Teams were often well-structured but not aligned

  • Expectations about how to work together were rarely explicit

  • Misalignment created friction—even in capable teams

The initial focus was on helping teams clarify structure.

Over time, the approach expanded to include
